Beyond referrals: the sales AI most firms haven't thought of yet

Most firms use AI one task at a time. The real gains in sales come when it works across the whole firm.

The sales AI most firms haven't thought of yet, with four ideas past the shallow end
Key takeaways
  • Referrals are the best clients most firms get, but you can't forecast them or ask for more in a slow quarter.
  • The second engine has five stages: get seen, conversations, the right people, meetings and new clients, with the CRM underneath.
  • Most firms use AI one task at a time. Four ideas go further: call feedback, connected tools, a CRM the AI runs and a shared memory for the whole firm.
  • Start with the call recordings. It's the easiest win, and the rest builds on it.

When I ask a managing partner where their last three clients came from, the answer is nearly always the same. A referral, a former colleague, or a client who moved firms and brought them along.

That's a good sign. It means the work is good enough that people put their own name behind it.

The harder question is the next one. What happens if those three introductions don't come this quarter? Most firms don't have an answer, because they've never had to build anything else.

On Thursday 19 November I'm hosting a small online roundtable on exactly this. The details are at the end, or you can request a place here.

The engine in five stages

Referrals are the best clients most firms ever get, but you can't forecast them or ask for more in a slow quarter. A few weeks ago I wrote about why firms built on referrals often aren't built to sell. This is what to build alongside them.

  • Get seen: referrals and partners, events, LinkedIn, your newsletter, and SEO and AEO (getting your firm found on Google, and named when someone asks an AI tool like ChatGPT for a recommendation).
  • Conversations: a reply, an introduction or a form on your website.
  • The right people: can this person say yes? If not yet, you stay in touch until they're ready.
  • Meetings: in your diary, and you walk in briefed.
  • New clients: a proposal, then a client who brings you the next one.

Underneath it all sits your CRM.

The client-winning engine: five stages from getting seen to new clients, with the CRM underneath and where AI does the work at each stage
The client-winning engine: five stages, with the CRM underneath.

None of this is new. What's new is what AI can now do inside each stage, and most firms are using a fraction of it.

Most firms are at the shallow end

Ask partners how they use AI and you'll hear the same few things. Research a prospect before a meeting, tidy up an email, draft a proposal.

All useful, but it's one person doing one task in one chat window. The four ideas below go much further, and few firms have tried them yet.

1. Every conversation becomes feedback

Record every call: client calls, sales calls and internal meetings. Have AI read each one and turn it into formal feedback on what was agreed, what went wrong and which process should change. The same goes for your Teams and Slack threads, where most of the real decisions get made and are never looked at again.

It's the easiest AI win there is. We tried it on the sales calls we lost this year, and the AI found two things we had missed. About two in three had nobody on the call who could sign, and not one ended with a date in the diary for the next step.

Both are now on a checklist that AI scores every sales call against.

2. Connect everything

Your email, calendar, CRM, Teams or Slack, call recordings and documents can all be connected to your AI. The connections are called APIs and MCPs (yes, more acronyms). Most take minutes to set up, and many are a single click.

Once they're joined up, AI works across all of them at once. "What did we promise this client last month, and has it happened?" becomes one question, not an hour of digging through inboxes.

3. The CRM becomes the engine, not the admin

A CRM used to be all about capture. Someone had to log every call, update every deal and chase every next step, which is why so many firms' CRMs sit half empty.

That's now the AI's job. It logs the conversation, adds what it finds about each contact, spots the deals that have gone quiet and builds the to-do list on the fly. It's a very different tool from the CRM of a year ago.

4. A second brain for the whole firm

This is the one that surprises people. Picture everyone in your firm working through the same AI, using tools like Claude Code or Codex, connected to one shared memory of the firm. It holds every client's rules, every decision, every call summary and every process, written down once.

Whoever picks up a task, their AI already knows the client, the history and how your firm does things. And because every call feeds back into those written processes, the firm gets a little better each week, instead of relying on what sits in a few people's heads.

The bottom line

Referrals built your firm and they'll keep coming, but you can't plan around them. AI now does real work at every stage of the second engine, well beyond research and drafting.

Start with the call recordings. It's the easiest win, and the rest builds on it.

Join us on 19 November

I'm hosting a small online roundtable for partners, founders and business leaders at professional and financial services firms.

  • When: Thursday 19 November, 09:00 UK (11:00 South Africa, 13:00 UAE and Mauritius)
  • How long: 45 minutes on Microsoft Teams. It opens in your browser, with nothing to install
  • Cost: free. It's limited to 15 places, and every request is checked by hand to keep the room senior
  • Recorded: no

I'll take the map stage by stage and show what AI now does at each one. Then we compare notes on where your last clients came from and which stage is weakest in your firm. Everyone gets a written summary afterwards, and any firm that wants one can have a free map of its own market.
